Satya Nadella went on CNN yesterday and said companies that outsource their AI to one provider "will not remain a firm."

His exact words: "You've essentially outsourced your thinking."

The target: coding harnesses. Claude Code. ChatGPT Codex. He wants every enterprise to rip the harness away from the model, keep context and memory separate, and retain all usage metadata to eventually train their own weights.

Here's the part that should make your procurement team uncomfortable.

Microsoft is an investor in both OpenAI and Anthropic. The two companies whose harnesses Nadella just told you to stop using. He is actively undermining the products his own balance sheet backs — because the real money is in the layer underneath.

The Azure gateway. The model router. The infrastructure that sits between your prompts and whoever runs them.

Nadella isn't warning you about vendor lock-in. He's positioning Microsoft as the escape route from it.

Audit your AI stack today. If your coding agents, context management, and usage data are all flowing through a single lab's platform, you are building that lab's next competing product for them.
